No eggs and no queen: how to tell whether a hive is really queenless

You have pulled six frames. No eggs anywhere. You have not seen the queen, and you were not going to, because you never do. There is capped brood in the middle of the box and the bees are noisier than you remember.

Now you have to decide something with the lid off. Order a queen? Combine this colony into the one beside it? Come back next week? Each one is expensive when it is the wrong answer: a queen ordered into a colony already raising its own, a colony combined away and no longer yours, or a week of waiting that a genuinely empty hive spends shrinking.

The difficulty is not your eyesight. A colony that has lost its queen for good and a colony four days from a mated queen laying can look identical on the afternoon you open them. The difference is not visible. It is a matter of dates. So stop hunting for the queen and read the brood nest as a clock.

The brood nest is a clock

Every stage of brood has a known age, so the youngest brood in the box tells you how long ago somebody was laying. MAAREC, the Mid-Atlantic extension consortium, gives the numbers: "On the third day, the egg hatches into a tiny grub and the larval stage begins", worker cells are "capped after larvae are approximately 5 1/2 ... days old", and new workers "emerge approximately 12 ... days ... after their cells are capped". Add those up: a worker cell is capped about eight and a half days after the egg was laid, and the adult chews out at about twenty and a half.

That gives you four readings, none of which requires finding the queen.

Eggs present. Somebody was laying within the last three days. That is the whole answer, and looking for her on top of it costs ten minutes of open hive.

Open larvae but no eggs. The last laying was more than three days ago and less than about eight and a half. A gap, not a vacancy.

Capped worker brood only. Nothing laid for at least about nine days.

No worker brood at any stage. Nothing laid for about three weeks, because the youngest egg would have emerged by now.

Only that last reading supports the word "queenless" on the day, and even then it does not settle it: a virgin who has not started laying leaves exactly the same empty brood nest as no queen at all. What it does is size the gap, which is what every decision below runs on.

Read the eggs, not the bees

If there are eggs, look at how they sit. A queen lays one egg per cell, at the base of the cell. Laying workers, which are ordinary workers whose ovaries have developed, are unmistakable by comparison: MAAREC says "there may be anywhere from five to fifteen eggs per cell", they "scatter their eggs more randomly over the brood combs", and the eggs "can be found on the sides of the cell instead of at the base, where they are placed by a queen".

Scale helps too. At peak, MAAREC notes, "queens may lay up to 1,500 eggs per day", so a laying queen in June is not subtle: half a frame of neat single eggs is her, and a handful of cells with five eggs stuck to the wall is not.

One caution most advice skips, and it is the difference between a diagnosis and a guess: laying workers are not proof of queenlessness. MAAREC states they "also may be found in normal 'queenright' colonies during the swarming season and when the colony is headed by a poor queen". Multiple eggs per cell is a reason to look harder, not a verdict. Nor does any source behind this article put a diagnosis on how a colony sounds or how cross it is. A hive that has gone loud is a reason to look, not a finding to record.

Drone brood in worker cells is two different problems

Raised, bullet-capped drone brood filling worker-sized cells is alarming to find, and it has two causes with two different remedies.

A queen who never mated properly lays only unfertilised eggs, and unfertilised eggs are drones. MAAREC gives the mechanism and a hard number: "If bad weather delays the queen's mating flight for more than 20 days, she loses the ability to mate and will only be able to lay unfertilized eggs, which result in drones." Laying workers arrive at the same place from the other direction, their eggs unfertilised too, which is why MAAREC records that "small-bodied drones are reared in worker-sized cells".

Tell them apart by how the eggs were laid, not by what hatched. A drone-laying queen still lays like a queen: one egg, at the base, in a pattern you can read even though it is useless to the colony. Laying workers scatter, stack and stick to the walls. If you cannot tell, write down what you saw rather than the conclusion. A wrong conclusion in the notebook outlives the day it was written.

Queen cells tell you what happened, and their position tells you which story

Queen cells are the most informative thing in the box, and where they sit narrows the cause. MAAREC: "Like emergency queen cells, supersedure queen cells typically are raised on the comb surface. In comparison, queen cells produced in preparation for swarming are found along the bottom margins of the frames or in gaps in the beeswax combs within the brood area."

So cells hanging off the bottom bars, in a strong colony, with a sudden brood gap, read as a swarm that has already gone with your queen and left a replacement in progress. Cells on the face read as a colony replacing a queen it judged failing, or reacting to one it lost, which is the case MAAREC describes: "When an old queen is accidentally killed, lost, or removed, the bees select younger worker larvae to produce emergency queens."

Record the count, the position, and the state: an empty cup, an occupied open cell, a capped cell, a cell with a neat round hole in the end (one emerged), or a cell torn open at the side (one was destroyed). Those states are dates too. UF/IFAS's swarm-control guide puts queen-cell capping at roughly eight days and treats that capping as the colony's cue to leave, so a capped swarm cell and a missing queen usually belong to the same week.

How long a replacement takes, which is longer than your patience

This is the arithmetic that stops most bad decisions. Do it on paper once so you trust it in the yard.

Penn State Extension gives the queen's own timetable: "It is possible for all female larvae under three days old to become a queen, though larger, more vigorous queens are produced with the youngest larvae, less than one day old", "About nine days after being laid as an egg the developing queen's cell is capped", and "With a total of about 16 days from egg to queen". MAAREC agrees from the other end, with queens emerging about seven and a half days after capping.

Then she has to mate. Penn State: "Upon emergence, a virgin queen spends five to eight days in the hive prior to taking her mating flight(s)." MAAREC puts it at "about one week after emerging from a queen cell", and adds the final step: "After mating the queen returns to the hive and begins laying eggs in about 48 hours."

Put it together for a colony that lost its queen today and started a cell from a two-day-old larva, which means an egg laid five days ago. Penn State's clock runs from that egg, so her cell is capped about four days from now (day nine of sixteen, minus the five already spent) and she emerges around day eleven. Add five to eight days in the hive and she flies somewhere between day sixteen and day nineteen. Add the forty-eight hours after mating and the first eggs land around day eighteen to twenty-one. Bad weather adds to that. Nothing subtracts from it.

Budget three weeks as the best case and four without getting alarmed. So a hive with no eggs ten days after it swarmed is exactly on schedule, and buying a queen that afternoon is buying a fight. The other edge of the same fact is MAAREC's twenty-day rule: once the gap runs well past three weeks, you are no longer waiting on a queen who is late, you are looking at a colony with a queen who may never lay a worker egg, or with none.

The frame of open brood does two jobs at once

When the dates are ambiguous, the cheapest test is a frame of eggs and young larvae from a colony you are confident is healthy, dropped into the suspect one. It works because of two facts already quoted above.

Given larvae under three days old, a colony without a queen builds queen cells on them: that is the emergency response MAAREC describes and the larval window Penn State defines. So queen cells on that frame in four or five days is your answer, and it arrives as a queen already in progress rather than as a bill. No cells means they have a queen you did not find, or a virgin they intend to keep.

The same frame also buys time, because worker ovary development "is believed to be inhibited by the presence of brood and the queen and her chemicals" (MAAREC). A colony you are unsure about is drifting toward laying workers while you make up your mind, and open brood slows the drift.

Two cautions: take the frame from a colony whose health you are sure of, and ask your apiary inspector or extension office about moving comb between yards, because the rules and the disease risks are local.

Then decide: wait, requeen, or combine

Wait when the dates say a queen is in progress and the colony still has brood, bees and stores. Their own queen costs nothing, and she is mated to local drones.

Requeen when the gap has run past the timetable, or the colony has a drone layer, or you would rather buy a known queen than gamble on a virgin's mating flight in poor weather. Penn State's introduction guidance is written for instrumentally inseminated laying queens going into nucleus colonies, so treat it as principles rather than a recipe. Three carry over: "smaller colonies with many young bees tend to accept queens more readily than larger ones or ones with older workers"; "it is normal for the workers to produce queen cells when a queen is caged", so inspect every frame and remove them, because one you miss is a queen they prefer to yours; and "if the workers are runny and aggressive, do not release the queen", which is the closest thing to an acceptance test you get. Order early in the season, because a queen you cannot buy in June is not an option in June.

Combine when the season is short. Penn State's seasonal guidance is direct about autumn: "Weak or light colonies can be bolstered by feeding or combined with another small colony to give them a better chance of survival." Late in the year three to four weeks for a mated queen is three to four weeks you may not have, and the population only falls in the meantime. One live colony going into winter beats two dead-outs. Laying workers are the hard case, and this is where to use your club. MAAREC's note that their presence "usually means the colony has been queenless for one or more weeks" tells you how late you found it, not what to do about it. Ask your extension apiculturist which approach they trust locally, and price a combine before you spend on a queen.

What to write down

Everything above is arithmetic against dates, so the record is the tool, not the paperwork.

  • Queen status, from a fixed list. One value, not a sentence. The list we use: queen right, queen seen, not seen, queenless, new queen, virgin queen, drone layer, laying worker, dead, killed.
  • Eggs seen, yes or no. The highest-value field on the page.
  • The youngest brood stage you actually saw. Eggs, open larvae, capped only, or none: the clock reading.
  • Queen cells: how many, where on the frame, and their state.
  • Egg count and placement, but only when abnormal. Five to fifteen per cell, on the walls, scattered.
  • Your best estimate of the date she was lost, marked as an estimate. Every choice over the next month is measured from it, and it is the one number you cannot reconstruct in October.
  • The next action, with a date. "Check this one for eggs on the 21st" is worth more than any observation above it.

When a colony does get a new queen, start a new queen record: where she came from, mated or virgin, her year, and whether the colony raised her itself. A colony that supersedes is the same colony; a box whose colony died and was restocked is a new one, with a new start date, even though the box still says 3.

What to do next

  1. Before you decide anything, find the youngest brood in the box and date it: eggs means three days, open larvae means under about nine, capped only means nine or more, none means about three weeks.
  2. Write down the date you think the queen was lost, and mark it as an estimate.
  3. If the dates say a queen is in progress, put a reminder three weeks out instead of an order for a queen.
  4. If the dates are ambiguous, move in a frame of eggs and young larvae, and read the answer in four or five days.
  5. Ask your club or extension office now, while nothing is at stake, what they favour locally for a late-season queenless colony: requeen or combine. Then the answer is already yours on the afternoon you need it.
